Xentorio

Approach

Start with the operating problem. Fix the cause before automating the symptom.

What Xentorio does, how an intervention is decided, and how an engagement moves from a diagnosis to a change that holds.

01Method

Eliminate. Accelerate. Automate. Transform.

Eliminate

Should this work exist at all?

Challenge the need for the work. Remove avoidable demand and unnecessary steps.

Typical interventions

  • Demand cause analysis
  • Failure-work removal
  • Policy and process simplification

Accelerate

What slows down the work that remains?

Simplify the remaining process, remove bottlenecks and improve flow before automating.

Typical interventions

  • Process simplification
  • Flow and capacity redesign
  • Performance management

Automate

Is the improved process ready for automation?

Apply automation and AI to suitable work, with clear controls and exception handling.

Typical interventions

  • Automation and AI use-case selection
  • Data and integration readiness
  • Control and exception design

Transform

What operating model does the new service require?

Align the operating model, capabilities and measurement so improvements last.

Typical interventions

  • Operating-model design
  • Ownership and decision rights
  • Capability and measurement build

02The 4D delivery framework

Diagnose. Design. Deliver. Deploy.

Diagnose

Purpose
Identify the problem and its causes with evidence.
Primary output
Evidence-based findings and a prioritised change plan.
Client participation
Provide data and access to process owners and frontline teams.
Completion criteria
Agree the problem and priorities before design.

Design

Purpose
Define the changes, sequence and success measures.
Primary output
Target process, technology decisions and measurement plan.
Client participation
Make design decisions with accountable owners.
Completion criteria
Approve the design and success measures before delivery.

Deliver

Purpose
Implement the change in the live operation.
Primary output
Working process and automation changes, with measured performance.
Client participation
Your teams implement the change with Xentorio’s support.
Completion criteria
Verify the change works before handing it over.

Deploy

Purpose
Embed the change so it lasts beyond the engagement.
Primary output
Established ownership, routines and performance measures.
Client participation
Named owners take responsibility for sustained performance.
Completion criteria
Confirm sustained results using your own measures.

03Engagement models

Three ways to engage

Diagnostic

When to engage
When the problem is clear but its causes or priorities are not.
Scope and outcome
One problem, journey or function. Evidence gathering and interviews produce a diagnosis and prioritised change plan. Scope is fixed upfront.
Your involvement
2–3 weeks, founder-led. Your team joins interviews and evidence sessions, roughly half a day a week. No longer-term commitment is required.

Delivery programme

When to engage
When the diagnosis is agreed and you need support to design and deliver the change.
Scope and outcome
Design, delivery and deployment across the affected processes and teams, with decision gates and measurement through to a demonstrated result.
Your involvement
Typically 3–6 months. The founder leads design and delivery decisions; your teams implement day to day. Weekly working sessions and a decision meeting with a named owner at each gate.

Advisory

When to engage
When your team owns delivery and needs an independent senior perspective.
Scope and outcome
Founder review of plans, design, sequencing and measurement. Xentorio advises; your team delivers.
Your involvement
Month to month. One founder session each month, with review access between sessions. A few hours of your team’s time; no delivery team attached.

04Where the method applies

One method. Different operating contexts.

01

Fintech

  • AI pilots that cannot move into a controlled production environment.
02

NBFC

  • Service demand created by onboarding, servicing and dispute processes.
03

Insurance

  • Self-service that deflects contact without resolving the issue.
04

Telecom

  • High-volume service demand across channels with repeated contact.
  • Ownership gaps between network, digital and customer operations.
05

FMCG

  • Service, distributor and order processes that create avoidable work.
  • Automation applied before the underlying process is corrected.
06

Hospitality

  • Inconsistent service delivery across properties and channels.
  • Digital and frontline operations that are not connected.

Discuss the problem you need to solve.
